Discover
Map the operation and listen to the people inside it.
Before we change anything, we understand everything. The Discover phase is a structured deep-dive into how your organization actually operates — not how you think it does. We interview every role, map every workflow, and surface the friction points that are quietly costing you revenue, time, and people.

What we do in this phase
Stakeholder Interview Series
30–45 min structured interviews with owners, clinic directors, admin staff, clinical leads, and frontline team members. We use a proprietary question framework to surface what's not in the org chart.
Current-State Process Mapping
We shadow operations for 1–2 days, documenting every workflow touchpoint: how a client books, how a session is invoiced, how staff are hired, how reports are made (or not).
Systems & Tools Audit
Full inventory of every software tool in use, who owns it, what it costs, and whether it's actually being used. Most clinics find 3–5 redundant or underutilized subscriptions.
Culture & Communication Mapping
How does information travel in your organization? Where does it get stuck? We map communication flows and identify where decisions are delayed or made without data.
Deliverables you receive
Velcore Operational Audit Report
A 15–25 page documented report of everything found: current workflows, inefficiencies, technology gaps, staff friction points, and revenue leakage opportunities. Plain language. No jargon.
Time & Revenue Leakage Analysis
Quantified estimate of how many hours per week are being lost to admin, and what that costs in lost billable revenue. Most clinics find $85,000–$200,000 in annual leakage.
Priority Friction Map
A visual map of every friction point ranked by impact and effort to fix — your leadership team's decision-making tool for the Assess phase.
Discovery Readout Session
A 90-minute presentation to your leadership team walking through all findings, answering questions, and aligning on what matters most before we move to design.
Real engagement example — SenseBloom Therapy
What discovery revealed
During discovery at SenseBloom's flagship location, we found that therapists were spending an average of 9.2 hours per week on administrative tasks that should have been handled by systems — scheduling confirmations, session reminders, intake paperwork follow-up, and insurance documentation. At $180/hr, that represented $85,000+ per therapist per year in lost billable capacity. We also found 7 disconnected software tools with no integration between them.
